As organizations race to deploy agentic AI, the conversation has quickly shifted from possibility to implementation. The focus is on what these systems can do, how quickly they can be deployed, and where they can drive efficiency. But there is a more important question that often gets overlooked: Just because we can, does that mean we should?
From a security perspective, agentic AI is not just another step in automation. It represents a more fundamental shift. It is the introduction of non-human actors into systems that have been designed around human accountability. That distinction matters.
In traditional enterprise environments, every action can be traced back to a person. Individuals have identities, permissions, and clear audit trails. Decisions are made, reviewed, and, where necessary, challenged. Agentic systems change that dynamic.
They can observe, interpret, and act. While the benefits are clear — particularly in areas such as monitoring, analysis, and repetitive task execution — the moment these systems move beyond observation into action, a new category of risk emerges. The challenge is not capability. It is accountability.
Unlike traditional automation, agentic systems are not simply executing predefined instructions. They are interpreting context, making decisions, and acting within environments that were designed around human accountability. That shifts the nature of risk.
It is no longer just about whether a system works as intended. It is about whether the decisions being made are appropriate and whether those decisions can be understood, traced, and owned. In other words, organizations are moving from managing system risk to managing decision risk, and that is a far more complex challenge.
Three Questions Organizations Must Answer
As organizations begin to explore agentic AI, three critical challenges need to be addressed: identity, decision-making, and control.
1. Identity
When an agent acts, how is it identified, tracked, and held accountable?
In traditional systems, identity is clear. Every action is tied to an individual, with defined permissions and a traceable audit trail. That structure underpins how organizations enforce accountability.
Agentic systems challenge that model. Identity becomes less about a person and more about a construct; something that can be created, shared, or adapted over time. The risk is not just a lack of visibility. It is a breakdown in accountability itself.
When an action cannot be clearly attributed, or if that attribution cannot be trusted, the mechanisms organizations rely on to govern risk begin to erode.
2. Decision-Making
How do you program judgement in environments where risk is rarely binary?
In cybersecurity, decisions are not simply a matter of applying logic to data. They are made in context, shaped by experience, influenced by uncertainty, and often requiring a balance between competing risks.
Even within experienced teams, complex decisions are escalated. Not because the data is insufficient, but because the implications of acting, or not acting, extend beyond what can be codified.
Agentic systems can analyze information and follow defined logic. But they struggle with something more fundamental: determining what is appropriate in each situation. In many cases, it is that distinction, not correctness, but appropriateness, that defines the outcome.
3. Control
What happens when an agent executes a decision correctly, but without the broader business context?
In security, actions are rarely isolated. Blocking access, isolating systems, or shutting down processes may be technically valid responses, but they also carry operational and commercial consequences.
Traditionally, control has been exercised through defined permissions and human oversight. Individuals assess not just what can be done, but what should be done in the context of the wider organization.
Agentic systems change that dynamic. They can act quickly, and at scale, based on the parameters they are given. But those parameters cannot always capture the full context in which a decision sits.
The risk is not that agents act incorrectly. It is that they act correctly, but in a way that creates unintended consequences beyond the scope of the system they are operating in.
Where Agentic AI Adds Value
None of this is to suggest that agentic AI should be avoided. On the contrary, there are clear areas where it can deliver immediate value. In monitoring, data analysis, and anomaly detection, agentic systems can operate at a scale and speed that would be impossible for human teams alone. They can reduce manual effort, improve visibility, and help security teams respond more quickly to emerging threats.
In these scenarios, AI acts as an augmentation layer, supporting human decision-making rather than replacing it. That distinction is important.
The Real Challenge: Trust, Not Technology
There is no question that agentic AI will be transformative. The tools are already being deployed at pace, and they are evolving rapidly. The real challenge is whether organizations are ready to take responsibility for how those tools act.
Once agentic systems move beyond observation into action, the question is no longer just what they are capable of. It is whether their actions can be understood, governed, and ultimately owned.
Until identity is clearly defined, decision-making is properly understood, and control mechanisms are in place, that ownership remains unclear. Without ownership, there is no accountability.
Agentic AI will continue to evolve. Its capabilities will improve, and its role within the enterprise will expand. But its adoption will ultimately be defined not by what it can do but by how confidently organizations can stand behind what it does.
